Instead of the familiar isometric action-RPG gameplay, the initial vision, codenamed "Hades," was inspired by the Batman: Arkham series, incorporating a third-person perspective, punchier combat, and permadeath mechanics.

This alternative Diablo IV, conceived by Mosqueira and a small team, aimed to break new ground after the perceived shortcomings of Diablo III. However, the ambitious co-op multiplayer elements proved challenging, leading to internal debate about the game's identity. As designer Julian Love noted, the core gameplay shifted so significantly that its connection to the Diablo franchise was questioned. Concerns arose that "Hades" was essentially a new IP altogether.
